Company-Wide BI Transformation
Looker → Tableau
Migrating the company's BI layer from Looker to Tableau while preserving KPI consistency and improving business self-service.
01Context
4Sale was moving its company-wide BI layer from Looker to Tableau.
The migration had to preserve existing business reporting and KPI definitions — while creating a BI environment that was easier to maintain and easier for the business to use.
02Challenge
This was not a matter of rebuilding visualizations. Critical dashboards depended on established analytical models, KPI definitions, comparison logic, and reporting workflows used by multiple teams.
The migration had to keep people's trust in the numbers while improving the reporting experience.
03My role
I led the migration from the analytics side, working with stakeholders across teams to:
- Review existing reporting
- Prioritize critical business dashboards with stakeholders
- Rebuild and enhance dashboards in Tableau
- Validate metrics and business logic
- Keep reporting consistent throughout the transition
04Approach
A controlled migration, validated at every step.
01
Understand & Prioritize
Reviewed existing Looker reporting and aligned with stakeholders on the dashboards and business use cases that mattered most.
02
Rebuild & Improve
Recreated critical reporting in Tableau, improving usability and supporting stronger self-service rather than performing a one-to-one copy.
03
Validate
Compared KPIs, analytical logic, and reporting outputs to preserve consistency and catch discrepancies before relying on the migrated reporting.
04
Maintain Continuity
Worked across the analytical layer and the BI layer so backend and data-model changes did not break downstream reporting.
05
Support Adoption
Structured the new BI environment around recurring business needs and easier access to reporting for cross-functional teams.
05Impact
Critical BI dashboards rebuilt, enhanced, and validated
Annual BI cost savings enabled
Preserved through the migration
Expanded access to business reporting across teams
06What this demonstrates
This was a business and analytics transformation — not simply a dashboard migration.
